DIM weight vs. actual weight

Your box is bigger than it needs to be and you're paying for air on every shipment. Carriers charge whichever is higher — actual weight or dimensional weight. If your product weighs 8 oz but ships in a box that calculates to 2 lbs DIM, you're paying for 2 lbs. Multiply that by 50,000 shipments and you're looking at tens of thousands of dollars in overage per year.

Material over-engineering

Thicker corrugated walls, heavier paperboard substrates, rigid boxes where folding cartons would work, foam inserts where molded pulp performs identically. Packaging designed for a worst-case scenario that never happens. Brands often spec materials based on anxiety rather than testing, and suppliers have no incentive to recommend less material.

Supplier markup stacking

A broker sources from a manufacturer who buys materials from a converter. Each layer takes margin. By the time a quote reaches you, it has two or three markups baked in. Direct supplier relationships — or at minimum, transparent landed cost breakdowns — eliminate the layers you're paying for without realizing it.

Rework and rejection rates

Specs that look clean on paper but don't survive production at scale create waste you never see in the initial quote. Misregistered printing, die-cut tolerances that drift on long runs, adhesive failures in humidity, color inconsistency across batches. Each rejection is materials, labor, and time you've already paid for.

Emergency freight

Late production means missed shipping windows. Missed shipping windows mean air freight instead of ocean. Air freight costs 5-10x what ocean costs. One emergency air shipment can wipe out an entire quarter's cost optimization. This is almost always a planning failure, not a production failure — and it's the most expensive line item nobody budgets for.

The real question isn't “how do I get a cheaper box?”

It's “where is my packaging system leaking margin?” The box is one component. The system around it — sizing, materials, sourcing, logistics, timing — is where the money actually goes.

How to Run a Packaging Cost Audit

A proper cost audit doesn't start with calling new suppliers for quotes. It starts with mapping what you're actually spending today. Most brands have never done this comprehensively because the data lives in five different places — supplier invoices, freight bills, 3PL charges, returns reports, and someone's email thread about that rework issue three months ago.

Here's the process:

Map every component

Primary packaging, secondary packaging, tertiary packaging, inserts, labels, tape, void fill, dunnage. Include everything that ships with or around your product. Most brands forget about ancillary materials that add up to 10-15% of total packaging cost.

Calculate true landed cost per unit

Not just the unit price from your supplier. Add tooling amortization, freight per unit (including DIM weight charges), customs and duties if international, warehousing cost per cubic foot, and any handling or kitting charges from your 3PL. This number is almost always 30-50% higher than the “unit cost” brands track.

Run the DIM weight math across all SKUs

Measure actual package dimensions for every SKU. Calculate DIM weight. Compare to actual weight. Flag every SKU where DIM exceeds actual — those are your immediate savings opportunities. Even a half-inch reduction in box height across 100,000 shipments can save thousands.

Track damage and return rates tied to packaging

Pull returns data and filter for packaging-related issues: arrived damaged, crushed in transit, leaked, component broken. Calculate the cost of those returns including product replacement, reshipping, customer service time, and refund processing. This often reveals that “cheaper” packaging costs more in the end.

Benchmark against category norms

Packaging cost as a percentage of retail price varies by category — typically 5-12% for beauty, 3-8% for CPG, 8-15% for consumer electronics. If you're significantly above your category average, the audit will show you exactly where the excess is.

The “Premium at Launch, Optimize at Scale” Strategy

The better conversation isn't about making packaging cheaper. It's about making the packaging system more efficient. The box itself might stay exactly the same — or even get better. The savings come from how it's sourced, sized, shipped, palletized, and managed.
